Niha Pakara, Loyalty Analytics and Customer Insights Leader at The Fresh Market, walked through the strategic and practical dimensions of personalization at the September 2024 Accelerant Research Virtual Insights Conference. She covered the three foundational pillars of effective personalization, real-world applications and case studies, and the ongoing challenges organizations face in implementation. Her talk drew on her direct experience driving loyalty analytics and targeted promotions across The Fresh Market's 160-plus grocery stores.
Key Takeaways
- Personalization rests on three pillars: quality data collection, AI and machine learning at scale, and a genuine customer-centric mindset. Weakness in any one area limits the others.
- McKinsey data cited in the talk puts personalization ROI at five to eight times marketing spend, with companies excelling at personalization generating 40% more revenue than average players.
- A/B testing is the practical method for measuring personalization's incremental value: run generic messaging as the control, personalized messaging as the variant, and compare key metrics across both.
- Personalization is an ongoing process, not a one-time project. User behavior shifts constantly, and stated preferences do not always match actual purchase behavior. The Fresh Market found that its highest-identified vegan and vegetarian customers were most frequently buying meat and seafood, likely for other household members or pets.
- Data privacy is a legal and trust issue, not just a compliance checkbox. Organizations should collect only what customers consent to share, respect stated communication preferences, and never distribute data beyond those boundaries.
- Start small and iterate. A phased approach, beginning with audience understanding and high-impact use cases, builds a foundation that can be scaled using a personalization maturity framework covering data, strategy, technology, and organizational alignment.
Questions & Answers
- Are there other examples of companies that do personalization well beyond Netflix?
- Pakara pointed to Amazon, which recommends products based on previous purchase history, and Sephora, which she described as having a strong personalization recommendation engine based on individual customer behavior. She also noted that The Fresh Market has deployed personalization in its marketing campaigns and has seen strong results.
- How would you measure the incremental value of personalization over generic messaging?
- Pakara recommended A/B testing. The control group receives generic messaging and the variant receives personalized communication. Measuring key metrics across both groups reveals the change attributable to personalization.
- You mentioned personalization is an ongoing process. Can you explain more?
- Pakara explained that user behavior is constantly changing and that stated preferences do not always match actual purchase patterns. She gave the example of customers at The Fresh Market who identified as vegan or vegetarian but whose most frequently purchased items were meat and seafood, suggesting they were buying for other household members or pets. Treating personalization as a one-time configuration would miss these behavioral nuances.
- Can you talk more about privacy concerns related to personalization?
- Pakara described data privacy as a significant legal and ethical concern. She noted that organizations often collect personal details such as phone numbers, email addresses, and home addresses. At The Fresh Market, the policy is to respect customer communication preferences strictly and not share customer data beyond what the customer has requested or consented to.
Session Notes
Introduction and Context
Niha Pakara leads loyalty analytics at The Fresh Market, a grocery retailer operating more than 162 stores on the US East Coast with approximately 10 additional locations planned to open in the near term. Her work centers on driving personalization, targeted promotions, and loyalty-based recommendations. She framed the talk around a central challenge: moving organizations from generic, one-size-fits-all customer interactions to highly relevant, individualized experiences.
Why Personalization Matters Now
Consumer expectations have shifted. Customers now expect brands to know their preferences and deliver content, products, and services tailored to their individual needs. Failing to meet that expectation leads to disengagement and lost business.
- McKinsey research cited in the talk indicates personalization can deliver five to eight times the ROI on marketing spend and boost sales by 10% or more.
- Companies that excel at personalization generate 40% more revenue from those activities than average players.
- Fast-moving companies implementing personalization at scale achieved 20% higher customer satisfaction rates and 10 to 20% higher employee engagement scores, according to McKinsey findings referenced in the presentation.
The Three Pillars of Effective Personalization
1. Data
Personalization begins with a comprehensive data foundation. Organizations need to collect and analyze user behavior, browsing history, purchase patterns, demographics, and contextual signals. Pakara emphasized that data collection must be grounded in transparency, consent, and responsible data management, both for regulatory compliance and to maintain customer trust.
2. Artificial Intelligence and Machine Learning
AI and ML are the engines that make personalization scalable. They analyze large data sets, surface patterns, and automate the delivery of personalized experiences in real time. Key applications include:
- Predictive analytics for personalized product recommendations
- Sentiment analysis to tailor content and messaging
- Dynamic content optimization based on user behavior
- Personalized product bundling and upselling
- Automated marketing campaign personalization
3. Customer-Centric Mindset
The third pillar is cultural rather than technical. Organizations must actively listen to user feedback, observe behavior, and uncover the real motivations and pain points driving customer decisions. This empathy-driven approach is what connects data and technology to experiences that actually resonate.
Personalization in Action: Key Use Cases
- Personalized product recommendations: Analyzing purchase history and behavior to surface relevant suggestions. This approach has been shown to increase click-through rates and sales.
- Dynamic content delivery: Tailoring articles, videos, and product information to each user's interests to sustain engagement.
- Hyper-targeted marketing campaigns: Using customer data and AI to deliver messaging and offers that cut through noise and drive higher conversion rates.
- Adaptive user interfaces: Adjusting layout, content, and functionality based on individual user preferences and past behavior.
Case Study: Netflix
Pakara used Netflix as a concrete illustration of personalization at scale. Netflix analyzes viewing history, ratings, time of day, device type, and device location to generate personalized content recommendations.
- 75% of viewer activity on Netflix is driven by personalized recommendations, according to a study referenced in the talk.
- Netflix estimates annual savings of $1 billion from improved customer retention attributed to personalization.
- Personalization has reduced browsing time and increased overall user satisfaction.
The Netflix example highlights the value of continuous optimization. The company iterates on its recommendation algorithms rather than treating personalization as a static implementation.
Implementation Steps and Common Challenges
Getting Started
- Understand your audience and their behavior.
- Assess your current data capabilities honestly.
- Identify high-impact use cases where personalization can show clear results.
- Start small, experiment, and iterate before scaling.
- Use a personalization maturity framework to map current state and plan advancement across data, strategy, technology, and organizational alignment.
Challenges to Anticipate
- Data quality and integration: Poor or siloed data undermines the entire personalization effort.
- Technical complexity: Integrating systems and maintaining them at scale requires specialized expertise.
- Privacy and compliance: Collecting and using customer data carries legal risk. Organizations must respect stated preferences and avoid data sharing beyond what customers have consented to.
- Organizational culture: Personalization requires a company-wide shift toward data-driven, customer-centric thinking, including cross-functional collaboration and aligned goals.
Why Personalization Is an Ongoing Process
Pakara was direct on this point: user preferences and behavior change constantly, and stated preferences do not always reflect actual behavior. She shared a specific example from The Fresh Market:
I found that the most common item was apparently meat and seafood, that was the highest purchased item by the people who are vegans and vegetarians. The hypothesis was these people are buying for someone else in their household or they are buying for their pets.
Recommending only vegan or vegetarian products to those customers would have been an ineffective strategy. This kind of behavioral discrepancy can only be caught through continuous analysis and iteration.
The Path Forward
Emerging trends Pakara flagged as important to watch:
- Real-time contextual data integration to make personalization more immediate and situational.
- Advanced AI and ML models enabling predictive personalization rather than reactive recommendations.
- Privacy-preserving personalization techniques that maintain customer trust while still delivering relevance.
- External partnerships with data scientists, marketing technologists, and personalization specialists to accelerate capability development.

will be best positioned to thrive in the ever evolving digital landscape by embracing the power of personalization organizations can create deeply engaging relevant and valuable user are Eng experiences that drive long-term growth and success the opportunities are vast and the time to act us now so uh thank you so much I really um that was like I had to talk so let me know if anyone has any questions all right if anyone has questions now and wants to send those in we will take those I thought it was interesting you mentioned about Netflix and what a good job they do of personalization I mean we see that every time you log in and they recommend P shows similar to what you may want to watch are there other examples you have of companies that are good at using personalization oh yeah sure like I mean yeah there are multiple companies like uh for example if you look at Amazon you know uh um it it always recommends product based on your previous purchase history so I think that's an excellent example of uh uh uh like in the retail industry also Sephora I think has a really good personalization um recommendation engine because I have seen um excellent recommendations uh based on my personal uh Behavior so I think those are some of the great examples and in my company The Fresh Market we are uh we are uh deploying personalization in the marketing campaigns so uh that has been uh that has achieved High success rate as well okay great we have a question that's just come in how would you measure the incremental value of personalization over generic messaging yeah so uh it's basically like I think uh just doing a kind of ab test and like and the situation which was generic can be one version and what you uh like what is your change in the key metrix after you have sent personalized uh marketing communication or like whatever way you are trying to personalize so that can be the B version and just measure measuring the key metrics across both the stages uh would be a good example of ab test and you can measure the change between like what was the a stage which was the generic and what's the B St stage now after personalization okay you mentioned that um personalization is an ongoing process and not just a one-time step for companies to do can you tell us a little more about that yeah so I think it's an ongoing process because uh like the user preferences and behavior are constantly updating and personalization is a is used as a tool so that we can even modify their behavior even more so in my company like for example The Fresh Market it's a grocery retailer so like some of the things we have done by our personalization is to uh like if someone is like you know buying produce uh very less like you know so we are we are sending them targeted messaging and targeted offers with uh like um person uh with uh produce recommendation so that you know we can modify their behavior in future but this is for customers who are like we are trying to change the behavior but like in general like suppose you are um like you just want to buy like meat and seafood all the time so that's what you know we are going to recommend you most of the time because that's how it uh uh will uh like Drive the business uh Revenue but at the same time why is it ongoing because uh so like in a re in a recent case I found that uh I I was doing uh like U analysis that about the guests who have chosen vegan or vegetarian as their preferred dietary preference at like The Fresh Market so but it was interesting like I was looking at their buying history like what is the most common item the vegans and vegetarians are buying and I found that the most um common item was apparently meat and seafood that was like the highest purchased item by the people people who are vegans and vegetarians so the theory so there was another hypothesis that these people are buying for someone else in their household or they are buying for their pets so it's like an ongoing um person like because if I just recommend these people like vegan or vegetarian products that's not an effective strategy because it's like one step ahead they are trying to buy it for someone else like so I think it's an ongoing process right one last question um can you talk a little bit more about the privacy concerns related to personalization yeah I think the data privacy concern is a real big thing so I mean because uh like you know when um uh so uh like you know usually we ask customer to enter their cell phone or email ID and based on that we can like we like or it depends on the organization they can have their address or even more personal details uh so I think it's really important that uh we do not misuse this information because uh this is a big legal concern and uh at at The Fresh Market we are very particular that we never like I mean it's just to be like only like the whatever the customer has selected as their communication preferences we respect them and we do not share their data beyond their requested preferences yeah that is such a a large concern and very important for all companies right now for sure sure well thank you so much this has been a lot of great information um for folks and definitely for companies to talk about the ones that are really embracing this I think and thinking you know really adopting a customer Centric mindset within the company and passing that on to employees those are the ones that truly will be successful going forward so we appr we appreciate all of your information and your time being with us today thank you so much na thank you so much Mary and Bill I really enjoyed it thank you great well everyone we will take a break we will reconvene uh back at the top of the hour so feel free to grab uh some lunch or read emails or whatever uh you need to do at this time
